Through the Lens: Create meeting with Clarity

You know what’s scary… sitting in a meeting thinking, “This could have been an email”…

Or worse, been invited to a meeting with no context or information with what a meeting is about!

For mid-level leaders, meetings are where culture gets built, alignment happens, and progress gets unstuck. But without structure, they can become one of the biggest drains on time and energy.

That’s why the PPO Framework works. It’s a simple tool to help you lead meetings with purpose, process, and outcome.

Why This Matters for You

One of the biggest complaints my team has is being invited to a meeting with no idea what the meeting is about.

Typically, they are juggling multiple priorities and often are double booked (which is a whole different story…). One team member told me, “I don’t know which meeting is more important because the there’s nothing in the description.”

Yikes…

As Brené Brown once said, “Clear is Kind. Unclear is unkind,” we can do a better job avoiding confusion and frustration simply by how we set up our meetings.

As a mid-level leader, you’re often the bridge between strategy and execution. Meetings are your stage to set tone, build trust, and drive clarity. The way you lead them will either:

  • Strengthen team alignment —> or create more confusion.

  • Motivate your team —> or drain their energy.

  • Move projects forward —> or leave everyone spinning their wheels.

The PPO Framework

Before your next meeting, ask yourself three questions:

  1. Purpose – Why are we meeting? What’s the value for the team?

  2. Process – What’s the flow? Who’s contributing? How will we use our time?

  3. Outcome – What will we walk away with? A decision? A roadmap? Clear action items?

When you answer these clearly, you give your team a reason to care, a structure to follow, and confidence that their time is well spent.

But keeping the answer to these questions for yourself is a third of the work, the next step would be to share it in the meeting invite. After that, you DELIVER through how you lead… Then finally Follow up on any necessary action items.

Regardless if it’s a meeting with 1 person or 20, I’ve been doing my best to put this framework into action. It has helped me stay on task as well as maximize the time allotted to the work.

Because nobody wants to waste their time sitting in a poorly designed meeting….

Ain’t nobody got time for that!

Quick Win Action Step

For your next meeting:

  • Write down the Purpose, Process, and Outcome in plain language.

  • Share it with attendees 24 hours in advance.

  • During the meeting, guide the conversation back to the PPO if things drift.

This one shift will turn a frustrating meeting into one your team actually values.
